NPME 2026 featured a session for founders and emerging pharmaceutical entrepreneurs with Nigeria’s industry leaders on leadership, investment, innovation, and the challenges of building sustainable businesses in the sector.

That kind of session has always interested me because I have noticed over the years that the most valuable things said in rooms like that are almost never about strategy or vision.

They are about specific mistakes that looked like good decisions at the time.

In pharmacy and pharmaceutical business specifically, the patterns I see in the costliest founder errors are consistent. Financial projections that assumed the business would reach profitability faster than the market actually allows. Partnership agreements that were never properly documented because both parties started as friends or colleagues. Procurement relationships that felt stable and familiar until they produced a supply failure at the worst possible moment. Expansion decisions made because the first year went well, without stopping to ask why the first year went well and whether those conditions were structural or circumstantial.

These are not foolish mistakes. They are experienced-person mistakes. The kind that happen when someone who is capable and intelligent applies reasoning from a context they know to a set of conditions they are encountering for the first time.

The value of sitting with someone who has already made those mistakes, understood why they made them, and can describe what to watch for is that it compresses the time between a decision and the lesson that usually arrives afterwards.

That compression is worth more than most formal business education in this sector. And it is available, if you seek it out.

If you are building a pharmacy or pharmaceutical business in Nigeria and want to access the kind of judgment that compresses the learning curve, I would be happy to share what I have seen.

Nigeria’s regional pharmaceutical manufacturing ambition is being built at significant scale.

11 projects commissioning this year. Executive order extended. 200 plus manufacturers. 50:50 import-to-local ratio. UNICEF and the World Bank’s IFC paying active attention.

But the part the conferences do not address clearly enough is this.

Manufacturing at scale only creates value when it reaches the patient. In Nigeria, the patient is reached through the community pharmacy.

The bridge between a production facility in Anambra and a patient in Surulere is a distribution and retail chain that is significantly less developed than the manufacturing ambition it is meant to serve.

Most community pharmacies have no structured procurement relationships with local manufacturers. They buy through open-market intermediaries with no supplier verification. They cannot easily shift procurement toward local sources because they have no supply chain infrastructure to shift.

A manufacturer commissioning a new production line in 2026 needs a distribution and retail network that can absorb its output. If that network is not structured, production capacity creates supply without creating access.

For pharmacy owners: this is the most significant structural shift in your procurement environment in a generation.

The pharmacies that build supplier relationships and procurement documentation to connect to this manufacturing growth will benefit from it directly. The ones continuing to buy through open-market intermediaries will feel the shift later, less favourably, with less control.

If you are building or transforming a pharmacy business in Nigeria and want to connect your procurement strategy to the local manufacturing shift, I would be happy to share how to approach it.

A pharmacy I worked with two years ago has stayed in my mind.

Good location. Decent foot traffic. A qualified pharmacist on site. HMO panel membership. An investor who had put in real money. A professional-looking fit-out.

It closed eighteen months after opening.

Not because of bad luck or external factors. Because of internal management problems that were each individually manageable and collectively fatal.

The inventory was never properly managed. Products were reordered when shelves looked low, not based on what was actually moving and at what margin. By month twelve, about thirty per cent of the inventory value on paper was sitting in products that had not moved in weeks.

The financial records were loose. Revenue was tracked, cost of goods less so. HMO reimbursements were not reconciled against what had actually been dispensed. Nobody had a clear, real-time view of the cash position.

The investor and the pharmacist had different ideas about what the business should have achieved and by when. That misalignment was never addressed directly. It became a source of friction that made the difficult months harder to navigate together.

And the owner was managing by monthly revenue summaries that said the business was doing adequately. It was not. The revenue was masking a cost structure and cash position that were drifting in the wrong direction.

When I reviewed the business, none of the problems were beyond fixing. The location was genuinely good. The patients were there. The HMO contract was valuable.

But the investor had already started pulling back. The cash was nearly gone. The pharmacist was planning to leave.

The window to turn it around had closed before it was opened.

That is the story of many pharmacies in Nigeria that should have made it.

If you are building or transforming a pharmacy business in Nigeria and want to build the management foundation that keeps the window open, I would be happy to share how to approach it.

Something important that does not get enough attention in the conversation about Nigeria’s pharmaceutical sector.

Everyone talks about manufacturing capacity, energy costs, foreign exchange, and API imports. These are real challenges. But the bottleneck that quietly undermines commercial viability at every level of the pharmaceutical value chain is the cost of working capital.

A Nigerian manufacturer accessing naira-denominated financing is paying interest rates that are very difficult to sustain against the thin margins of generic medicine production. When that financing is applied to cash conversion cycles of 90 to 120 days, the cost of simply having the cash to run the business can erode profitability even when revenues are growing.

A distributor pays for a shipment of locally manufactured medicines and then waits for the pharmacy to pay. A pharmacy on an HMO panel dispenses medicines and then waits 60 to 90 days for reimbursement. Every link in the chain is financing the next one’s obligations with expensive working capital.

The businesses that navigate this environment successfully are the ones that manage their cash conversion cycles with real discipline, not just awareness of the issue. Procurement aligned to available cash rather than available credit. Realistic payment timelines built into financial models. Revenue channels that pay faster weighted more heavily in the business mix.

The working capital problem is as real as any other challenge in Nigeria’s pharmaceutical value chain. And it is mostly invisible in the public conversation.

If you are building or transforming a pharmacy or healthcare distribution business in Nigeria and want to manage working capital as a strategic priority, I would be happy to share how to approach it.

ACPN said something last month that I think more people in the pharmacy business need to take seriously.

Among the reasons cited for the 9,000 pharmacists who left Nigeria in under five years was delayed enforcement of drug distribution guidelines.

That might not sound like a business issue. It is.

When drug distribution guidelines are not enforced consistently, the market tilts in favour of the non-compliant operator. Someone who does not employ a registered pharmacist, does not maintain proper storage conditions, does not limit their product range to what their licence permits, and does not document their procurement can operate at lower cost than someone who does all of those things properly.

The result is that compliance becomes a disadvantage in the market rather than a credential. A qualified pharmacist who has invested years in clinical training looks around and sees that the business down the road is making money by ignoring the same rules they are trying to follow.

That is demoralising. And it is one of the real structural reasons good pharmacists leave.

The good news is that Nigeria’s enforcement environment is tightening. NAFDAC’s 600-pharmacist surveillance network. PCN enforcement sweeps. The fake drugs bill. The electronic pharmacy regulations. Each of these moves the market toward a baseline where non-compliance carries real consequences.

When enforcement catches up consistently, the competitive landscape changes. Compliant pharmacies stop competing against operators who have been undercutting them illegitimately. The market begins to reward the pharmacies that have been doing things properly all along.

Build toward that market now. It is coming.

If you are building or transforming a pharmacy business in Nigeria and want to understand how to position for a properly enforced market, I would be happy to share how to approach it.

A call was made at the Nigeria Pharma Manufacturers Expo last week that I want to examine honestly because I think it is important to understand what it actually requires.

The Minister of State for Health called for increased investment in biologics, vaccines, and critical health technologies in Nigeria.

That is the right direction. And it is a significantly more demanding conversation than the one we have been having about generic medicine manufacturing.

The progress Nigeria has made in local pharmaceutical manufacturing, shifting from 70 per cent import dependence to a 50:50 ratio, has been driven primarily by generic solid dose forms. Tablets, capsules, syrups. The technology is established. The regulatory pathways are documented. The financing mechanisms are improving.

Biologics, which include vaccines, antibodies, and cell-based therapies, are manufactured through biological processes, not chemical ones. The process is the product. A small change in how cells are cultured or proteins are purified can produce a meaningfully different medicine. The quality testing is more sophisticated. The cold chain requirements are stricter.

But the honest framing is that this is a ten-year investment horizon requiring capabilities that Nigeria’s pharmaceutical sector does not currently hold at scale.

The investors and policymakers who understand that will plan appropriately. The ones who treat it as a straightforward extension of the current manufacturing push will be surprised by what it actually takes.

If you are building or investing in Nigeria’s pharmaceutical sector and want to understand the biologics and vaccines opportunity clearly, I would be happy to share how to approach it.

Something pharmacy owners in Nigeria need to pay attention to.

NAFDAC deployed 600 pharmacists into markets, pharmacies, and health facilities across Nigeria last month. Trained in enforcement procedures, post-market surveillance, pharmacovigilance reporting, and risk communication.

The NAFDAC Director-General called it the first time the agency has had a national reserve of trained regulatory personnel operating at this scale.

What this means practically is that the enforcement environment just became more capable. These are not general inspectors with clipboards. These are pharmacists who can walk into your pharmacy and recognise immediately whether your dispensing practices, storage conditions, prescription management, and product sourcing meet the standards the regulations require.

For pharmacy owners who are running a compliant, well-managed business, this is background news. For those relying on infrequent inspections and the assumption that enforcement is too thin to reach them, the calculation has changed.

The most important question to ask yourself after reading this is straightforward: does my pharmacy look the same on an ordinary Tuesday as it does when I know an inspector is coming?

If the answer is yes, you are in good shape. If the answer is no, you have identified exactly where your compliance exposure sits.

If you are building or transforming a pharmacy business in Nigeria and want to ensure your compliance holds up under the new enforcement environment, I would be happy to share how to approach it.

Something significant came out of the Nigeria Pharma Manufacturers Expo last week that I think deserves more attention than it is getting.

The Federal Government has indicated it intends to extend the Presidential Executive Order supporting local pharmaceutical manufacturing by another two years.

For anyone who has worked in or around pharmaceutical manufacturing in Nigeria, you understand why this matters.

Manufacturing investment is not a short-term play. Building a GMP-compliant facility, qualifying a production process, establishing a supply chain, and reaching commercial volume takes years. Every investor or manufacturer making that commitment is betting on a policy environment that will support their returns over a multi-year horizon.

PMGMAN now represents more than 200 local pharmaceutical manufacturers and launched a five-year Medicine Security Industry Advocacy Strategy at the expo. These are not symbolic gestures. They are the institutional infrastructure of an industry that is beginning to take its long-term position seriously.

For pharmacy owners, this is a procurement signal. The manufacturers investing under the executive order are the ones whose supply reliability will improve most over the next two years. Building supplier relationships with them now makes commercial sense.

For investors, the extension confirms the policy floor. The investment question now is which specific manufacturers are building the capacity, quality systems, and route-to-market that justify backing.

If you are building or investing in a pharmacy or healthcare business in Nigeria and want to understand how the executive order extension changes your procurement or investment strategy, I would be happy to share how to approach it.

Something I want to share from years of working inside pharmacy businesses in Nigeria.
Most pharmacies open well. The fit-out is fresh. The team is motivated. The first month usually exceeds expectations because everyone the owner knows comes through the door to show support. What happens in month three is the real test.
Checking the numbers every day. A five-minute read every morning of yesterday's cash position and sales. Problems spotted early are conversations. Problems spotted a month later are losses that have already compounded.
Keeping business money separate from personal money from the very first week. Not from the month things get tight. The turnover that pharmacy owners often dismiss as a business inconvenience is actually a patient trust problem. Patients build relationships with people, not with pharmacies. When those people leave, some of those patients leave with them.
Treating compliance as a daily operating standard rather than something that gets attention when an inspection notice arrives. A pharmacy that is always compliance-ready is not doing more work than one that scrambles periodically. It is doing less, because there is never a crisis to manage.
And genuinely caring about patients as people, not as transactions. The pharmacist who knows a patient's name, their condition, their usual prescription, and follows up when they have not come in for a while is building something no competitor can easily replicate. The gap between knowing it and doing it consistently, every day, without letting it slide when things feel stable, is where everything is decided.
If you are building or transforming a pharmacy business in Nigeria and want to understand how to build the operating disciplines that make a pharmacy last, I would be happy to share how to approach it.
