Most gyms already profit from people who don’t show up. In a 2006 study, economists Stefano DellaVigna and Ulrike Malmendier found that members on monthly plans paid over $17 per visit on average, when a pay-per-visit pass would have cost them $10. People sign up for the person they plan to become, not the person they are. That’s optimism bias.

Flipping the model adds a second force: loss aversion. Research by Daniel Kahneman and Amos Tversky showed that losing money feels roughly twice as bad as gaining the same amount feels good. When skipping costs you money, showing up gets easier. Studies on “commitment contracts,” where people put their own money on the line, have found they help people stick to goals like quitting smoking.

The lesson for any business: price for how customers actually behave, not how they say they’ll behave, and build offers where the customer’s own motivation works for you instead of against you.
