The pull toward retainers doesn’t go away just because you know better.

Emily knew. She had already blown up her retainer model once, rebuilt on intensives, became the authority in her niche, got profitable, started taking real time off.

she was making more money than she ever had before, and she had a ton of freedom in her life.

but that didn’t stop her from going back to the very thing that had made her miserable before.

to be fair, it wasn’t just her idea. She had a husband who wanted more predictability. She had a slow start to the year (which she had actually planned for in Q4, but that’s another story) that made her feel anxious about money.

So she engineered a “smarter” retainer. Quarterly meetings. Contained scope. Intensives-adjacent.

She quickly got 12 clients, each of them signing up for 4 quarterly intensives, equaling 48 intensives in a year. One every single week.

that’s when she realized whoops! She had rebuilt the old model with a new name.

she and her team were exhausted. And she realized that even though she had put a lot of boundaries in place, these weren’t nearly as profitable as her intensives.

once she realized that she started to off-board those clients now and going back to straight intensives— the model that gave her huge months, followed by small months, but lots of freedom and more money.

here’s the thing that some people have to learn by doing: if you want freedom, you have to chase profit not stability. Who said consistent monthly income was the goal anyway? I don’t want consistent months where I’m killing myself. I want the money that supports my goals and the freedom to enjoy it.

If you want to build a business where you have real freedom and real money, and where the predictability isn’t just in the revenue but in the TIME OFF too….

100 five-star reviews and #1 in ALL the categories in 24 hours 🤯

The verdict is in! People want Time and Freedom and Porfit over a big team and complication and overwhelmed!

I’m not going to pretend that just happened. We worked for it, giving early readers an advanced copy and making it as easy as possible to leave a review. And they delivered in a way that genuinely made me tear up 🥹

And these are not some chatGPT generated reviews. I’m overwhelmed as I go through these detailed stories that readers have written about how this book has affected them!

Scale Solo is about building a business that funds a beautiful life without a big team, without burning out, and without following advice that was never designed for someone like you. Apparently that message is landing! ☺️

I never tried to scale Worstofall Design, which surprised a lot of the business coaches around me for years.

It was successful! I just had a completely different plan for what it was supposed to do for me. Steve and I called it our cash register: it made the money, and the money went into building our next business and into investments that grow without us.

For years I was only putting away maybe $500 a month for retirement (if that), and there were definitely seasons where I stopped the automatic payments because I needed the cash. But when the business got more profitable, I didn’t raise our lifestyle to meet it. I kept it at a place where there was always extra money, and that extra money is what I invest.

So many of us assume security means building a bigger business that doesn’t need us. Mine just has to keep the cash register ringing.

That’s why I have every student build their investing into their Freedom Number, the same way they’d budget for any other expense. Then hitting your number pays for the life you want now, and most likely the one you want later too.

I cannot tell you how many times I’ve watched someone discover that the big, impressive offer they’re working SO hard to sell is the one making their business less profitable.

It makes sense that we chase it... $15,000 is more than $8,000. Duh! 🤪

But price and profit aren’t the same thing!

When we charge a premium price, we feel like we have to justify it by giving MORE (more meetings, more revisions, more of our time). And most of us aren’t paying nearly enough attention to our biggest cost: our time.

So before you try to sell more of your biggest offer, run the numbers on it. Take what you charge, subtract what it costs you to deliver, and divide what’s left by the hours it takes you.

Then do the same with your smallest offer. You might be surprised which one wins.

And if the answer stings a little, remember these are just numbers. They’re not a judgment about how good you are at business. They’re INFORMATION.

When we switched to getting PAID UPFRONT at our agency, the projects got so much smoother.

Small changes like that are what make scaling solo possible.

I share these for solo experts, consultants, coaches, and strategists who want to grow without a big team, and who care more about freedom and ease than headcount.

Most experts think they have two choices: Stay small and broke, or scale up and burn out.

I spent years believing that if I wasn’t building a team, I wasn’t building a real business. So we hired two employees in 2013 and ended up $40,000 in debt.

The work was good. Clients were happy. We brought in $250,000 in revenue.

We were just destroying ourselves doing it.

Steve looked at me and said we had a business model problem, not a marketing problem. We let the team go, rebuilt it with just us, and in twelve months did $500,000 in sales.

That’s when I realized there was a third option nobody talks about.

You don’t have to choose between being broke or being burned out. You can stay small on purpose and be highly profitable doing it.

We take all of August off now. Every year. No client work. Just family.

That’s what’s possible when you design your business around what you actually want instead of what you think you’re supposed to want.

Customizing every offer spreads your energy thin across the process and the actual work. Pia Silva explains why she got rid of customization, so she can give 100% to the work.

What would you stop customizing first?
