Most small business owners get stuck in the cycle of ‘reinvesting’—year after year, working 24/7, missing vacations, holidays, and time with family. Why? Because they don’t have the right systems or people in place.

Tommy Mello breaks down how most small businesses operate—and why true freedom only comes when your business can run without you. It takes years of trial and error to figure this out on your own, or you can learn from those who’ve already built what you want.

In this episode of I Fired My Boss, Dan Claps explains why home service business owners should focus less on simply generating more leads and more on maximizing the sales opportunities they already have.

Listen Here- https://podcasts.apple.com/us/podcast/fix-your-sales-funnel-before-you-spend-more-on-marketing/id1599015229?i=1000793392502

He breaks down how improving phone answer rates, creating a more personalized customer experience, following up with unbooked leads, building value before discussing price, and making the most of every in-home visit can dramatically improve the sales process.

Dan also shares how upsells, referrals, reviews, repeat business, and proactive outreach to past customers can increase the lifetime value of every customer without immediately spending more on marketing.

Rather than looking at each job as a one-time transaction, he encourages business owners to think long term—turning customers into repeat clients and referral sources, then reinvesting the additional revenue into marketing to continue scaling the business.

The best investment I made last week wasn’t in a deal. It was in people. 🤝

I spent the week in three different rooms, and each one made me better.

Springboard Franchise Conference. I spoke on stage and then spent time with friends who own and run other home service franchise brands. On paper we’re “competitors,” but in practice we’re operators who want each other to win. We traded what’s working, what’s broken, and what we’d do differently.

Voda University. I was in the classroom briefly with our franchise partners, sharpening the playbook together. Watching owners learn from each other is the whole point of franchising.

Discovery Day. I met candidates who are betting on themselves. They asked great questions and showed real hunger. This is where the next generation of Voda owners starts.

The lesson running through all three rooms:

You don’t need a breakthrough. You need to get 1% better every day.

The fastest way to get there is to surround yourself with people doing the work.

Share everything. Rising tides lift every brand.

1% a day compounds to about 37x in a year. Imagine what happens when a whole community commits to it together.

Grateful to everyone who showed up and for everyone who made this week a team sport. 🙏

Who’s in your 1% circle? Tag them

Home service owners:

You don’t have a leads problem.

You have a sales process problem.

I ran a lead generation company for 7 years. The businesses that complained most about lead quality were almost always the ones letting good leads die on the vine.

Before you spend another dollar on marketing, take an honest inventory

The phone
Are you answering 90–100% of calls?
Within 1–2 rings?
With a smile, ready to help?
From a quiet place where you can focus, not a loud job site?
Is someone dedicated to answering, getting the customer excited, capturing the right info, and keeping the CRM clean?

Answering the phone is half the battle.

The follow-up

Customer called for a quote and went quiet. Did you check in a few days later?

Gave an estimate that didn’t close. Are you calling them back?

Serviced a customer 6 months ago. Have you reached out to serve them again?

The job site

Are you spotting other pain points and offering to solve them?

Are you asking for a review before you leave, and getting 5 stars every time?

Are you asking for referrals?

Here’s what most owners miss:

Every past customer and every lost estimate is a lead you already paid for.

Calling them back isn’t extra work. It’s the highest-ROI marketing you’ll ever do.

Fix the process first. Then buy more leads.

Which one of these is your business weakest at?

Nobody posts the unglamorous version of building a company. So here’s mine

People ask what a CEO actually does all day. Here’s today.

(Not every day looks like this. But today did.)

5:00 AM – Wake up. The trick to waking up early? Going to bed early.
5:30 AM – Cranked through emails and admin work
6:00 AM – Gym
6:45 AM – Breakfast, shower, get right
7:30 AM – Errand
8:30 AM – Office. Emails, Teams, texts
9:00 AM – Leadership team call
10:00 AM – Team call
11:00 AM – Springboard panel
11:30 AM – Bank
12:00 PM – External calls
12:30 PM – Interviewed a potential teammate
1:00 PM – “Lunch” (plus emails, texts, Teams, random calls)
1:30 PM – Finally, time to dig into the financials
2:00 PM – CFO, accountants, partners
3:30 PM – Thinking time. A walk. No phone agenda.
4:30 PM – Legal
6:00 PM – Head home
6:30 PM – More calls
7:00 PM – Dinner with Antonia. Actually unplugged.
9:00 PM – Back on: emails, texts, and listening to call center recordings

A few things I’ve learned:

The 3:30 walk is the most important block on the calendar. It’s where the real decisions get made.
Listening to call center calls at 9 PM isn’t busywork. It’s the closest I get to hearing what our customers actually experience.

Life comes in seasons.

Right now? I’m in the grind season. And I wouldn’t trade it.

What does your season look like right now? by @danclapss

Most home services businesses don’t have a lead problem.

They have a “nobody in town knows we exist” problem.

I’ve spent over a decade in franchising, and the operators who dominate their local market almost never have the biggest ad budget. They do the boring things better than everyone else.

Here are 5 ways to grow a home services business locally

1. Own your Google Business Profile like it’s your storefront.
Because it is. Weekly photos from real jobs. Every review answered within 24 hours. Service areas and categories filled out completely. Most of your competitors set theirs up once and forgot about it. That’s your opening.

2. Turn every job into three more.
When a truck is in a driveway, the neighbors are watching. Door hangers on the five houses on either side. A yard sign. A “we’re in your neighborhood this week” postcard. The cheapest lead you’ll ever get is the one standing next door.

3. Make referral partners your sales team.
Realtors, property managers, insurance agents, plumbers who don’t do what you do. Buy the coffee. Send them business first. One strong property manager can be worth more than a year of paid ads.

4. Answer the phone. Every time. Fast.
This sounds obvious. It isn’t practiced. Homeowners with a problem call the next name on the list if you don’t pick up. Speed to lead beats price almost every time.

5. Be the local face, not the faceless company.
Sponsor the Little League team. Show up at the chamber of commerce. Put the owner on camera explaining a common problem in 60 seconds. People hire people they feel like they already know.

None of this is sexy.
All of it compounds.

The businesses that win locally aren’t doing 50 things. They’re doing 5 things relentlessly.
Which one is your business sleeping on?

Repost if you know a home services owner who needs this.
