5 things every ministry leader needs to understand before they burn out:

1. Your capacity is not unlimited.
Just because you can do more doesn’t mean you should. Every yes costs time, energy, attention, and something else in your life.

2. You need to know what you actually own.
If you don’t know what you’re responsible for, what you can decide, or what success looks like, you’ll either do too much or constantly feel like you’re failing.

3. You need somebody you can be honest with.
Not just a leadership meeting. Somebody needs to know when you’re tired, frustrated, confused, or when your capacity is changing.

4. You should be developing somebody behind you.
If everything falls apart when you miss one Sunday, that’s too much weight sitting on one person. Teach somebody else what you know.

5. Your identity cannot come from being needed.
This one is huge. If serving is where you get your validation, you’ll keep saying yes long after you should’ve said no. Your value was settled before you ever got the title.

Ministry leadership should stretch you, but it shouldn’t consume you.

Healthy leaders know their role, know their capacity, have somewhere to be honest, develop others, and remember that their identity is bigger than what they do for the church.

That’s a lot of what I think about while building Shepherd — how do we help churches care for the people carrying ministry before they get to the point of burnout or quietly stepping away? 🐑

Quick disclaimer: This is going to look different depending on the size of your church.

If you’re a small church just trying to find willing people to serve, you probably don’t need a formal job description for every volunteer. 😂

But the principle still matters: people should understand what they’re saying yes to before they say yes.

For some churches, that might be a written role description. For others, it might just be a 10-minute conversation about expectations, time commitment, responsibilities, and who they go to for support.

The goal isn’t to make church more corporate.

The goal is clarity before commitment.

A healthy church team isn’t built on talent alone.

You can have gifted people, great ideas, and successful Sundays—and still have a team that’s struggling underneath the surface.

Healthy teams need clarity, connection, communication, care, and honesty.

People should know what’s expected of them.
Feel connected beyond what they contribute.
Know what’s happening.
Feel cared for as people.
And feel safe enough to say, “I need help.”

Because the goal isn’t just to build teams that perform well.

It’s to build teams where people can serve well and stay healthy while doing it.

That’s the kind of church health I’m thinking about as I build Shepherd.

Some of us don’t have a serving problem.

We have a saying no problem.

Every “yes” costs capacity—time, energy, attention, and sometimes time away from the people who need us most.

And eventually, you have to ask yourself:

Am I saying yes because God called me to this
or because being needed makes me feel valuable?

Your value was already settled at the cross.

Sometimes faithfulness sounds like, “I don’t have the capacity to do that well.”

There’s a strange thing that can happen when you become “the reliable one.”

You show up. You serve. You say yes. You get it done.

And eventually, being needed can start to feel a lot like being valued.

So you keep showing up—even when you’re tired, disconnected, or need someone to pour into you for a change.

I don’t think most churches intentionally create this. But I do think it raises an important question:

Are we only noticing what people contribute—or are we noticing how the people contributing are actually doing?

Your gift matters. Your service matters. Your ministry matters.

But you matter before any of those things.

The people carrying the ministry need shepherding too.

That’s one of the ideas shaping how I’m building Shepherd.

Some of the hardest people to notice struggling are the ones who never stop showing up.

They’re at the meeting.
They’re serving on Sunday.
They answer the group chat.
Their ministry is still running.

From the outside, everything looks fine.

But I’ve been thinking a lot about the space between what a church can see and what its people are actually experiencing.

I call it the visibility gap.

And I don’t think the answer is pastors simply needing to “care more.” Most pastors I’ve met already care deeply. The challenge is that you can care about people and still not be able to see everything that’s changing beneath the surface.

That’s the problem I’m exploring as I build Shepherd.

Not replacing conversations.
Not grading people’s spiritual health.
Not asking AI to shepherd people.

Just helping churches notice meaningful changes sooner, so the human conversation can happen sooner.

Technology can surface the signal. People still do the shepherding.

If you serve or lead in a church, I’m curious: Have you ever gone through a season where you kept showing up, but internally you weren’t doing as well as people thought?
