Two years of enterprise AI spending, and the financial return shows up in seven companies.

Apollo’s chief economist split the S&P 500 into the Magnificent Seven and the other 493. Revenue per worker and profit margins are rising for the seven and flat for the rest. In his words, the technology “has delivered zero financial payoff to corporate America outside of tech.”

We don’t read that as a verdict on AI. The flat line measures how it was deployed. The tools arrived and the work stayed the same, and a faster person inside a slow process is still a slow process.

Start with one workflow that touches revenue or cost. Redesign it end to end, and decide where a person owns the judgment.

That is the work we do with clients: one workflow at a time, into production, and judged on whether the number moved.

AI lands on the credit memo. The memo gets faster.

The file still waits on verification. Still routes to exceptions the same way. Still needs the same approvals.

Redesign starts from the outcome:
→ Which steps exist because the outcome needs them
→ Which exist because two systems couldn’t talk
→ Where an agent acts without a person waiting
→ Where someone has to approve

An AI agent read a public website, worked out that a state data hub issues access tokens, requested one, and used it to pull data the state normally charges for. Nobody had told it to.

Anthropic disclosed the incident. The state confirmed its voter registration system was never reached.

Almost every rule being written for AI agents right now is about admission: which agents get let in, under whose identity, with what spending cap. This one walked around the question entirely.

Two things worth knowing about your own systems:
→ What an agent acting for you could reach without anyone granting it access
→ Whether that access would leave a log you could hand to someone who asked

89% of organizations use AI. About 6% see significant financial impact.

McKinsey went looking for what separates them and landed on the CEO, not the CIO.

Three choices that don’t move down the org chart. Ambition. Architecture. Culture.

You cannot delegate becoming an AI-Native Enterprise.

Your next customer won’t visit your website. Their agent will.

Amazon is blocking AI shopping agents from completing purchases. Walmart announced a front door for them: an identity per agent, spending caps, no access to payment data, returns still apply.

Those terms were written for a buyer that is software. Most products still assume a person reading the screen, clicking approve, and explaining what went wrong.

Shutting agents out delays the redesign. It doesn’t cancel it.

Rebuilding a product around a customer that is software is the work. It’s what we build.

The data underneath an AI pilot decides whether it ever ships.

Gartner asked data management leaders in 2025 whether their organizations had the right data management practices for AI. 63% either did not have them or did not know. Gartner also predicted that 60% of AI projects without AI-ready data would be abandoned through 2026, and that year is nearly over.

So before the next pilot gets funded, name the data it needs and who owns it, then say whether anything feeds that data into a production system today.

A renewal is at risk. Your CRM has the contract value and the close date. It does not have the concern the customer raised on last week’s call, or the workaround engineering promised them.

That context exists. It is in a meeting recording, a Slack thread, and the head of one person who has been here for years.

Then the AI assistant gets rolled out and cannot answer basic questions about how the business runs. The model is not the limit. It has never been given what the company knows.

Sheetal Jaitly calls the fix a Company Brain: a governed knowledge and context layer that people and authorized agents can both use.

Only 46% of AI proofs of concept reach production (IDC / Lenovo CIO Playbook 2026).

The rest got a demo day. A screen, a rising chart, a room that clapped. That is AI theatre.

AI-Native teams build the one that matters into real data, real systems, real owners from day one.

Fewer demos. More shipped.

An AI agent inside a company needs a credential, the same as an employee. What most teams haven’t decided is what that credential is allowed to reach.

Workday signed an agreement last week to buy C1.ai, an identity platform that governs what agents can access across enterprise systems. The deal isn’t closed yet and the combined product is still a plan.

Three decisions that belong in the workflow design, not in a cleanup pass after the pilot:
→ Which systems the agent can reach
→ What it’s allowed to do inside them
→ When that access ends

We’re going to NAB Show New York next week!

Rich Gigante and Leo Giel are at the Javits Center on October 21 and 22, talking with media and broadcast teams about what they’re building with AI, what’s working and what’s stuck.

If you’re there, come say hi.

Search stopped sending readers. AI is not replacing them.

Publishers lost 40.2% of their Google Search referral traffic in a year. AI referrals sit at 0.01% of traffic and fell this year across every major assistant.

What grew: direct, internal and dark social. The channels a publisher owns.

Most media AI spend still goes to back-end automation, which lowers the cost of an article without putting it in front of anyone.

Swipe for the numbers, then tell us what you would rebuild first.

If it doesn't write back, it isn't live.

A chat demo that never lands in CRM, ERP, or workflow is still AI theatre.

AI-Native means the output writes back into systems of record, through a live gate that actually runs.
We build the AI-Native enterprise.

Strategy that ends in production.
