After years of searching, the secret vending locations have finally been found.

They were believed to exist only inside private Facebook groups, downloadable PDFs and certain ancient coaching funnels. But there they are: warehouses, hotels, gyms, laundromats, offices, schools and manufacturing plants—along with countless other buildings containing people and a roof.

This discovery is devastating.

It suggests the secret list may contain approximately the same buildings everyone has been driving past for the last forty years. Fortunately, the vending industry has developed a solution. You can now pay someone to tell you that warehouses contain employees. For an additional fee, they may reveal that laundromats contain people waiting for laundry. Premium members will eventually be introduced to the hospital.

To be fair, a good locator can save an operator an enormous amount of prospecting time. A good lead can open a door you couldn't open yourself. But there is one small administrative inconvenience the prophets occasionally place in the fine print:

A location can be found for you. A good location cannot be declared for you.

The manager can say yes. The parking lot can be full. The employee count can sound magnificent. The lobby can look expensive. You can negotiate the commission, shake hands, install the machine—and still discover that nobody particularly wants anything from it.

Because locations aren't valuable simply because people exist there. People need opportunity, visibility, convenience, the right products, few enough alternatives and, sometimes, enough time to change their minds. A hundred people passing a machine may be worth less than thirty people sitting beside one.

Eventually, the machine produces the only location report that matters: sales.

Until then, you haven't acquired a profitable location. You've acquired the opportunity to find out.

The Guru has reviewed the secret list.

It appears to contain buildings.

This is troubling.

Artificial intelligence has done remarkable things for the vending industry. Mostly to the lighting.

AI inside the machine is becoming an intriguing application of unattended retail. AI used to characterize the industry—or sell the machines, locations, courses and services surrounding it—can occasionally produce a rather more imaginative version of the business.

There is nothing particularly wrong with imagination. The Guru—an actual person, by the way—uses it rather enthusiastically.

It gets interesting when synthetic imagery begins creating synthetic expectations of what the business actually looks like.

Fortunately, reality remains available just outside the screen.

Vending has become remarkably easy to photograph. The business remains considerably harder to capture.

The machine photographs well. So do the cash pull, revenue screenshot, new location and growing route—not to mention the occasional person who appears to have discovered passive income while reclining barefoot beside a vending machine.

The picture can be completely real and still not show you the business.

Around every growing industry, an economy develops around those trying to enter it. Vending has equipment sellers, locators, educators, consultants and creators providing useful machines, services, experience and information.

There are also hypsters.

The hypster specializes in the photogenic portion of entrepreneurship: revenue without what it required, locations without why they work, passive income with the inconvenient verbs removed, and opportunities from which uncertainty somehow disappeared during the sales pitch.

But the distinction isn't between those who sell something and those who don't. Many people teaching, locating, consulting, selling equipment and creating content do exceptional work. They show wins and mistakes, revenue and costs, good locations and difficult ones, and practical realities that rarely fit inside a thumbnail.

Those voices deserve attention.

The useful distinction is whether the information leaves someone better equipped to make a decision—or merely more eager to make one.

And the hypsters didn't create this economy alone. We helped. We scroll faster than we investigate. We photograph the promise, save the income claim and admire the machine. The algorithm learned what attracts our attention because we taught it.

Which presents a small problem for anyone criticizing the spectacle while reclining inside an absurd gold advertisement wearing sunglasses.

The Guru appears to be enjoying this one considerably.

But somewhere between the beautiful machine and the promise of the next stop, ask what exactly is being sold.

We use the spectacle to get you to the reality.
The hypster uses the spectacle to keep you from looking for it.

Less hype. More reality.

Ask ten vending operators what belongs in a machine and you may receive eleven answers.

Everyone has favorites. Best sellers. Reliable standbys. The product that always moves. The new item everybody is talking about. And, occasionally, the case purchased with tremendous confidence that now appears to be pursuing a second career in long-term storage.

There is nothing wrong with starting with what has worked for others. Experience is useful. Familiar products became familiar for a reason.

But eventually the customers get a vote.

That is when vending becomes considerably more interesting.

The Guru can choose what goes into the machine. He cannot choose what comes back out.

The ancient texts have mentioned this before.

Somewhere along the way, machine count became a scoreboard.

Ten machines sounds more impressive than five. Fifty sounds more impressive than ten. Announce enough of them and eventually someone should probably present you with a trophy.

But vending machines are remarkably indifferent to how many siblings they have.

A smaller group of productive machines, in strong locations and operated efficiently, can sometimes produce a better business than a much larger collection demanding excessive travel, inventory, repairs, attention, and capital. Revenue may grow as machines are added while the cost and complexity of supporting them grow right alongside it.

None of this is an argument against growth. Scale can create very real advantages. It is simply a reminder that more machines and a better business are not necessarily the same achievement.

The Guru has no objection to a large collection.

He simply prefers to know what it won.

There is already enough gambling in vending.

A machine purchased because someone online said it was a money maker. A location accepted because it looked busy. A product stocked because it was flying off the shelves on somebody else’s route. A revenue projection built from a screenshot.

And, occasionally, a second machine purchased before the first one has finished explaining what went wrong.

Pull the lever.

Perhaps LOCATION, TRAFFIC and MARGIN will all line up.

JACKPOT.

The marketplace has always enjoyed making vending sound exciting. The machine is passive. The location is amazing. The margins are incredible. The newest product cannot possibly stay in stock.

Apparently, the only remaining responsibility of the operator is selecting the color of the Lamborghini.

The Guru has noticed that reality is considerably less promotional.

Reality asks inconvenient questions: Who actually uses this location? How often? What do they buy? What does the equipment cost to own and maintain? How much disappears between revenue and profit? And what do the numbers say after the excitement has worn off?

None of these questions are particularly glamorous. Neither is counting inventory, cleaning compressors, checking expiration dates, driving across town for a service call, or discovering that the product everyone definitely wanted is still sitting in B4 six weeks later.

This may explain why nobody has yet produced a viral video titled:

“YOU WON’T BELIEVE HOW CAREFULLY I REVIEWED MY SALES DATA!!!”

And yet, somewhere between the hype and the jackpot is where the business actually lives.

Research the location. Understand the customer. Choose equipment for the environment, not the excitement surrounding it. Track what sells. Notice what doesn’t. Know your costs. Maintain the machine.

And when reality disagrees with your assumptions, believe reality.

There will always be uncertainty in vending. There does not have to be guessing.

The Guru has never objected to taking a calculated risk.

He simply prefers to know the odds before pulling the lever.

Apparently, vending has been solved.

Buy a machine for $1,200.
Put it somewhere with humans.
Return 30 days later to collect $14,782.

Preferably while holding a suspiciously photogenic stack of cash.

Social media has developed a remarkable talent for showing the revenue while politely escorting the business out of frame.

The location search. The rejected pitches. Inventory. Spoilage. Card fees. Commissions. Taxes. Repairs. Refunds. Restocking. Driving. Moving equipment that weighs roughly the same as a small moon. And, of course, the inconvenient distinction between revenue and profit.

None of this means vending is a bad business.

Quite the opposite.

Vending can be an excellent business when treated like one.

But if you're seriously considering entering the industry, don't buy the highlight reel. Study the operation behind it. Ask what the machine actually nets. Ask how the location was obtained. Ask what was invested. Ask how many hours are involved. Ask what happens when something breaks at 9:47 on a Tuesday night.

The machine may earn money while you're sleeping.

Someone still has to wake up and run the business.

That message probably won't fill a $4,997 accelerator course, but it might keep you from needing one.

Less hype, more reality.
