A client's offices lost 30% of their staff this month. The work? Still 100% there.

So the people who stayed picked it all up. Now they're overwhelmed, their managers are stretched, and the most reliable person on the team is quietly carrying the most.

I have a name for this: the leftover load. When a team shrinks and the workload doesn't, nobody redistributes the work on purpose. It just lands on whoever says yes most often. And they often go quiet before they go.

It's not just my client. Microsoft offered a voluntary exit to about 60,000 employees this week, roughly 27% of its workforce. Leaders in my monthly CEO circle are watching their Q1 numbers and worrying about cuts. And plenty of teams are carrying extra load from turnover nobody planned for.

The research has a name for what comes next: survivor syndrome. In a report for the SHRM Foundation, Wayne Cascio found that morale and trust in leadership drop while stress and plans to quit go up, partly because people lose a sense of control over their own lives. On a team, it sounds like "It was just kind of tossed onto me." It looks like quiet meetings, stress leave, and your strongest people deciding they're done.

Three things help right away. Reset the work first: what matters most, what can wait, what stops, who owns the rest. Acknowledge the loss out loud, so nobody processes it alone. Be honest about what you don't know, because a broken promise does more damage than "We don't know yet."

I wrote up all eight practices for leading after layoffs on the blog: https://www.wilson-and-associates.com/leading-after-layoffs-8-tips-to-rebuild-team-culture

Microsoft's layoffs bomb has people across tech nervous. A director in tech told me something this week that stayed with me. Her division has had no conversation about layoffs. None. And people are nervous anyway.

They see the headlines. Microsoft, 60,000 voluntary exits. Cuts keep rolling across the tech sector. And they wonder: could we be next?

Here's what those headlines leave out. When a company lays people off, the work those people did doesn't disappear. Someone still has to do it. Some of it moves to AI. Some of it can't be automated, so it needs people. And until it's distributed well, it piles up on whoever's still in the building.

That's where work quality, performance, and burnout come in, usually as second or third thoughts.

This is what I mean by pressure in my book, Pressure-Proof Teams. The Pressure-Proof framework is about building the self, team, and structural capacities so that people, performance, processes, and culture don't break after a pressure incident.

Not in tech? There's still work for you. Review workload capacity now, before a sudden pressure point makes things worse. Preventative and pre-emptive beat the battlefield approach most of our clients arrive with.

Monday, Microsoft offered voluntary exits to about 60,000 employees. That's roughly a quarter of the workforce.

The news focused on who's leaving. But the people who stay carry something too: heavier workloads, quieter questions about their own futures, and a drop in trust that one reassuring all-hands can't fix.

Researchers call it survivor syndrome. What helps is how managers lead in the weeks after. Name the loss plainly, tell people what you know and what you don't, reset priorities so the work doesn't pile onto whoever always says yes, and point out progress every week.

I put together 8 practices for leading well after layoffs, grounded in what the research says actually works. Read them here: https://www.wilson-and-associates.com/leading-after-layoffs-8-tips-to-rebuild-team-culture

“It’s better for me not to say anything at all.”

That's what a Director told me during our facilitated REVEAL Sessions.

A senior leadership team made a decision in their monthly meeting. Nobody pushed back, so the silence was taken as agreement. Within days, two of those leaders were taking the decision apart in side chats, and by the end of the month it had stalled out.

The executive who ran the meeting did not find out until a project slipped. When she looked back at what happened, she realized nobody had confirmed full understanding or full agreement in the room. There hadn’t been real discussion, so there had never been real agreement.

This is one of the clearest warning signs I see. When people will say something in the hallway but not in the meeting, the meeting has stopped being where the real conversation happens. Leaders read silence in the room as alignment, and then spend weeks wondering why nothing is getting done.

The stalled decision is the smaller cost. The bigger one is that the team learns the meeting is theater. Senior leaders stop spending energy in it. Decisions get remade in private. And the person at the top is left trying to lead an executive team that is working from different versions of the same conversation.

That is the meeting after the meeting, and it usually means tension has nowhere safe to go during the meeting itself.

When we work with leadership teams in this spot, we start with REVEAL, which is a diagnostic to find what’s keeping the real conversation out of the room, then build a plan with the leader so she isn’t trying to fix it alone.

A leader told me last month that her team was going through a hard phase. Great workers who have disengaged. Accusations of blame or harassment circling way too often. Managers who stopped giving feedback our of fear.

I asked how long this phase has been going on. She said 3 years.

Y'all: three years isn't a phase. It's the new normal for the culture.

In these three years, two incredible team members quit.

A third of the team stopped offering ideas in meetings.

Two projects stalled and missed critical delivery deadlines.

This manager was doing the work of keeping a team together, doing it without knowing exactly WHAT to do, and doing it in the evenings and weekends. And this was burning her out.

When I told her this was no longer a phase, she went quiet. And then after a few labored breaths she said "What do we do now?"

Answering this question, and then providing the training and the new processes to revitalize the culture is exactly what my team and I do.

In this instance, we surveyed and interviewed staff and managers at all levels to reveal the triggers that led to this moment. Next, we custom tailored professional development for managers and staff based on the skills and competencies the audit revealed was needed.

We also revamped operations and HR practices to create the structures and processes to reform the team dynamics and team culture.

Does this sound too familiar? Send me a message and I'll get you set up with a team tension audit which can help you identify the best first step you can take so you, the team, and the team's culture can thrive. by @wilsonandassociatesconsulting

I met a new manager six weeks into the job who told me she felt like she was drowning in this management position.

She had been given a team, a set of systems, and a deadline. But nobody had walked her through the history of the people on it.

In her second week she learned that two of her direct reports had been in a tense standoff for a year before she arrived.

She sensed something was wrong when she assigned them to collaborate on a project, and suddenly her inbox was full of the two of them smack talking each other and complaining about the partnership.

Nobody mentioned this history during her onboarding.

When the first flare happened in the meeting she hosted, she handled it as a first-time conflict. And it went badly. There was deep-rooted history she'd accidentally bypassed.

This is one of at least 40 stories I have from clients where managers were put in charge of something with huge organizational risk attached, never told, never prepared, never assessed for it.

It's how we set up people managers to fail, as well as employees.

As things fester, you find the second category of support we provide: calls about harassment, abuse, toxic culture. Leaders and employees taking FMLA for stress leave because a problem that was easily solved wasn't.

The pressure became too big, too heavy. And then things (and people) start to break.

She mishandled the tension, not her fault. But it became seen as her skill and competency. Senior leaders thought "she maybe wasn't the right fit." Good people start checking out. One person, the highest performer, quit.

And it's not just that the new manager was not set up for success. It's that there hadn't been an audit of the team's culture, the source of the pressure, and what would repair and strengthen it.

This is when we were brought in. Through our Reveal process we examine the root causes and trigger events behind the friction. We guide leaders to Design a support plan for the real needs on the team, Build services like mediation, training and coaching, and Sustain the gains.

"I don't understand why people just can't get over it. It happened a long time ago."

A leader said that to me. And I told him: it is probably not that someone is choosing to dredge up old stuff.

Here is what is usually actually happening. Yes, they are bringing up something old. But there is a new trigger, and a new need to move through a conflict that never got resolved. People hold a somatic memory of it, a bodily memory, that it did not get handled well last time.

So they raise it. And the reason they raise it is that they do not have structural trust.

If I file a complaint, will there be movement?
If I find a break in our process and I raise it, will it actually get fixed?

And if you have raised something repeatedly and nothing changed, you have no incentive to offer feedback, make recommendations, or even try to be your most high-performing self.

That is not a difficult employee. That is a rational response to a system that has not been trustworthy yet.

Want it to stop resurfacing? Fix the response, not the person.

Change, uncertainty, layoffs, budget cuts, downsizing. Name any one of them and you can watch the temperature in a team rise.

Here is what most leaders miss. It is not the change itself that breaks collaboration. It is that we do not all have the emotional literacy to describe how something is affecting us. So the stress has nowhere to go, and it leaks sideways.

When we are stressed, we work from the amygdala. It is reactive. In those seasons it becomes genuinely hard for people to be their highest self. Actively listening. Thinking before speaking. Being mindful of the impact of their words and actions.

That is why, when I train teams on conflict, I am not trying to make conflict disappear. I am trying to build conflict resilience. How do you have the hard conversation, sit in the tension, and still be in good relationship on the other side? So that you can bounce back from it.

Pressure does not have to cost you your team.

A quiet meeting may mean agreement. It may also mean people have learned that speaking up is expensive.

Before someone names a problem, they may be weighing:
• Will my credibility take a hit?
• Will I be protected if this lands badly?
• Will I lose access to the room?
• Could this cost me an opportunity?

When those calculations come out badly, people go quiet. Leaders may read that quiet as alignment.

The real conversation happens later: in the hallway, the parking lot, or nowhere at all. Sometimes it shows up as turnover.

Silence is data, not consensus.

Leaders, make room for dissent, respond to concerns without punishment, and close the loop on what you heard. Psychological safety is built through repeated behavior, not a one-time invitation to “speak freely.”

What helps people on your team speak honestly before the hallway conversation?

Where would you put your team on this graph?

The Pressure-Proof Teams Continuum measures two things at once. On one axis, how much pressure burden your team is carrying. On the other, how much collective capacity you have to hold that pressure and release it.

Five stages, left to right:

01 Strained
02 Coping
03 Stabilizing
04 Resilient
05 Pressure-Proof

On the far left, teams are carrying a lot with very little collective capacity to hold it. That is a real and common place to be. The point of the tool is that it is not permanent.

Resilience is dynamic. It moves. It can slip backward when the triggers pile up, and it can be built on purpose.

Where would you honestly place your team today?

The full framework, and how to move along it, is in my book, Pressure-Proof Teams: Build Resilient Teams That Don't Break Under Pressure.

Most culture work fails because the organization starts designing before it has diagnosed anything.

A training gets purchased. An initiative gets announced. A new process gets rolled out.

Often, the intervention was chosen because it is familiar, not because it addresses the pressure your organization is actually under.

Diagnosis Before Design means seeing the pressure clearly before choosing what to do next.

A real diagnostic helps you:
• Separate symptoms from root causes
• Identify the sources of pressure across systems, relationships, and the environment
• Assess readiness and capacity
• Give people a meaningful role in naming the current reality
• Build ownership and psychological safety through the process

That clarity matters. When people can name what is happening, they can help shape what needs to change.

The Pressure-Proof Teams audit starts with evidence. The free strategy session is where we begin making sense of it together.

You will leave with a clearer view of where pressure is accumulating, what may be driving it, and what deserves attention first.

If you are not sure where the pressure is actually coming from, that is exactly what the audit is for. Book your Pressure-Proof Teams audit and free strategy session here:
