How could AI change HVAC estimating, pricing transparency, and lead generation?

In this episode, I sit down with Adam Fusman @fuseman_ , founder of Fuse Service @fuseservice and creator of Estq @estq.io , to break down how the platform works and what it could mean for HVAC contractors.

In 2025, Fuse Service’s San Jose operation generated $46 million in revenue, with 30+ franchise locations across the U.S. generating another $24+ million. Now Adam is applying what he learned from scaling a home service company to Estiq.

In this video:
- How homeowners can explore nearby completed projects, real pricing, permits, and available rebates
- How the platform can turn homeowners researching HVAC costs into leads for contractors

True business stability comes from demand that can’t simply be postponed.

HVAC is built on exactly that.

Heat, cold, breakdowns, maintenance, and equipment replacement are not trends. They are ongoing necessities.

That’s why strong service businesses are not built around one-time sales, but around a continuous cycle of demand.

Some markets are pretty much maxed out. But places like Washington, Montana, California, Colorado, Wyoming? Still at 75-78% penetration. Which means a huge chunk of homes either have nothing or are running systems that are way past their prime.

🌡 In Arizona or Nevada, AC isn't about comfort. People literally can't function without it in summer
🏚 A lot of what's out there right now is old. Really old. And it's going to need replacing
🔄 Every new install turns into a service call eventually. That's just how it works

The U.S. HVAC market has a lot of runway left. Especially in the regions nobody's really talking about yet.

Avoiding rebates? You're leaving money on the table 💸📉

If you're running a steady‑state business and don't want to grow, so be it. But if you want to win more projects, use rebates as a sales lever.

Example: Santa Clara, San Jose. I bid a standard heat pump — decent price, not super competitive.
Fuse bids the same heat pump plus the San Jose Clean Energy rebate, maybe a manufacturer rebate, a distributor rebate, and Comfortably California. Their final price is significantly lower. The homeowner picks them every time.

Don't use rebates? Your competitor does. And they're taking your customers.

How AI + CRM integration is changing contractors' businesses 🤖🔧

In the past six months, we realized: we can bring AI intelligence and power to contractors' businesses — meeting them right where they are.

The key unlock for us and our customers has been integrating with their CRMs. Contractors keep using their familiar platform, but now they get a powerful AI tool for all their back‑office work.

No process changes. No retraining the team. Just add “brains” to what already works.

That's a huge opportunity for them. And a great opportunity for us too.

Include rebates in your quotes — but don’t overpromise! 💰⚠️

One of the most important things for contractors: include rebates on your quotes if you want to win more jobs.
But you also have to be careful — don’t overpromise the money. Otherwise, the difference comes out of your pocket.

Program funds can run out. Rebate budgets get depleted. And if you promised a customer $2,000 and the program is dry — you eat the loss.

That’s why we built a system that constantly crawls rebate programs to keep data accurate and up to date.

If you’re a contractor, include rebates in your estimates and invoices. But always verify that funds are still available.

Why old contractors hate everything new? 🤷‍♂️📄

Everyone wants to do what they know. What they spent years training for and getting good at. And then suddenly — bam! — a new permit requirement, a new rebate form, a new program.

It's annoying. I get it.

But the world doesn't stand still. Rebates change. Permits get stricter. Customers want transparency. If you don't adapt to new processes — you'll lose money and reputation.
