Most founders pick a price once and never revisit it. That's the mistake. The right pricing logic depends on what stage your business is in, and using the wrong logic costs you money and clarity.

If you're in Activate, you're still testing. Your job is to learn how much your customers will actually pay. Test offers, watch where people hesitate, and let the data show you the range. Warning sign: you're discounting every deal to close it.

If you're in Optimize, you have paying customers and need to protect margin. Break down your costs per offer, look at which tiers carry the profit, and cut what drags you down. Warning sign: your revenue is growing but your take-home isn't.

If you're in Scale, pricing has to run without you. Standardize your packages and rules so your team can quote and close without you approving every deal. Warning sign: you're still personally setting the price on most sales.

We've watched too many founders scaling past $100K hire their first leadership team the same way they hired their first employee: a good conversation, a strong feeling, and a handshake. Then six months later, the role's still open or the hire's already gone.

You don't need a gut feeling to build a leadership team. You need a scorecard. Weight what actually predicts success: outcome ownership, communication, and domain expertise. Ask the same questions of every finalist, score them the same way, and compare apples to apples.

The scorecard is a small thing, but it's part of the founder-to-CEO shift. The CEO your company needs makes hiring decisions on a system they can defend and repeat.

Your pricing was built for the business you had on day one. Now you're running something bigger, and the strain shows up in your margins, your cash, and your calendar before it shows up in your sales numbers.

Watch for the tells: profit per sale shrinking as volume grows, discounts as your default answer to objections, and you being the only one who can quote a price.

If any of those sound familiar, rebuild your pricing around your current costs, your delivery load, and the customers you serve today. Not the ones you had at the start.
