Escape the Founders Trap™️
Are you the engine or the ceiling?

POSTS STORIES REELS TAGGED

For everyone with a diagnostic or assessment on their website: a diagnostic that finds 12 problems and isn't immediately actionable isn't helping you. It's paralysis with a fancy score.

Your assessment is the front door. For a lot of prospects it's the first thing they ever do with you. They answer the questions, get a score and twelve red flags, and then they stall. A person staring at twelve problems doesn't act on twelve. They act on none.

The resources people actually use are small, powerful and actionable, they deliver a result, and they come packaged as one tidy kit. One problem, one fix, one win they can see this week. That's what earns the next conversation. A score doesn't.

Quick audit for your own assessment: can a prospect finish it in under ten minutes, does it return one next step instead of twelve findings, and does it hand them the tool to act on it? Any no is a place to cut.

If your assessment could give a prospect just one win this week, what would it be? Comment it below.

365 days to build a partnership division from zero to $1M, and put every one of our best partners in the same room.

That's the goal I just gave myself. No playbook, no team yet, just a board and a deadline

I'll be documenting all of it, start to finish.

Follow if you want to watch whether it actually works.

We ran a workshop and signed 5 new clients from it. Here are the results.

58 registrations. 62% attendance rate. 36% of those who attended booked a call, and 38% of those calls became full clients. More calls are booked for next week...

Workshops are one of our favorite conversion pathways to install in a business. Each stage feeds the next, and the follow-up between them does the work.

5 clients signed in one week is $108,000 in annualized revenue, before our typical client LTV.

We run one every 6 weeks, and our next one is Nov 11th. Save this and write down your four numbers from your last event. When is your next workshop?

I post the operator's version of this every week. Follow if you want the systems, not the theory.

Morning Brew reports that McKinsey and EY are increasingly charging on delivery of measurable results instead of by the hour. Implementation is what clients actually pay for now, and most founders selling services are not going to successfully make that switch.

Hours put you on the wrong side of your client. You earn more by taking longer, they save more when you take less. And faster tools shrink your hours, so your price shrinks with them.

The fix is a result sentence: "In X days you will have Y." Outcome, timeframe, proof. If your offer can't be written that way, you're still selling hours.

Write yours this week. What's the one-line result you could put your name on? Drop it in the comments.

Very interesting topic in the @morningbrew today...
I've been working in this industry for 5 years now but it took me only months to realize that IMPLEMENTATION > INFORMATION. Those who learn to use AI to implement - and implement well - will always be in demand. #ceo #business #coaching #businessowner #predictableprofits

At $1M–$3M, your calendar might tell you more about your business than your P&L.

Look at the last two weeks.

- How many meetings happened because someone needed your approval?
- How many client issues reached you?
- How many sales conversations needed your involvement?
- How many decisions sat still until you weighed in?

That’s the part nobody warns you about…

You can grow revenue while becoming MORE essential to the business.
…More clients.
…More employees.
…More revenue.
…More people waiting on you.

I call this The Founder’s Trap.

And hiring more people won’t automatically solve it.

If every new employee still needs your answers, you haven’t created leverage.

You’ve created more spokes connected to the same hub.

The real shift happens when you stop asking:
“Who can help me with this?”

And start asking:
“Who owns this outcome?”

Pipeline.
Sales.
Delivery.
Retention.

Every critical outcome needs an owner, a number, and the authority to make decisions without constantly having to come back to you.

That’s how you stop building yourself a bigger job and start building an asset.

If you’re between $1M–$3M, I’m curious:
What still depends on you today that absolutely shouldn’t?

Follow for more on building a company that can grow without everything running through the founder.

A workshop is not the same thing as a webinar. Confusing them is why you might be disappointed with the outcome.

The core difference is how people show up, and what they then do with the time you have allocated. That decides whether they are ready to keep moving forward.

A webinar informs. You present for the entire time, often with Q&A at the end. Registrations get watched most closely, because people are usually off camera or there for the recording, and sometimes you never see a face. Then they have to process what they learned and put it into action on their own.

A workshop demonstrates. The best ones work around one narrow, specific problem where you can move the needle in two hours or less. People are on camera, present and participating, doing the work. Consumption is built in, because the format requires them to be involved. Add a paid element and the quality of the room is almost guaranteed. Free workshops still bring some tire kickers.

Which have you been running, a webinar or a workshop? And what happened afterward? Comment below, and send this to someone who is still calling a webinar a workshop.

The 4 metrics to track for your workshop, and what you should be aiming for.

Registrations: aim for 30-100 (paid rooms run smaller than free ones). We landed 64 on our last paid workshop. The raw number matters less than audience quality, how directly it maps to the number of clients you actually need to close. You often don't need nearly as many registrations as you think.

Attendance rate: aim for 40-70%, 40% is the floor. We hit 68%. Below 40%, the problem is your nurture and the consumption journey before the workshop, not the workshop itself.

Conversion rate: aim for 20-40% of attendees to the next step. We hit 33%. This depends heavily on your offer, straight to a client decision, a gateway offer, or a call, so compare like for like.

Follow-up email open rate: aim for 40-60%+. Normal email open rates sit around 20-30%, which is why this number should be well above that. Don't give the replay away for free, make people reply or respond to unlock it.

Four numbers, four different jobs. If one of yours is off, it tells you exactly where to look:

- Low registrations, that's a topic and targeting problem.
- Low attendance, that's a nurture problem.
- Low conversion, that's a room problem.
- Low open rate, that's an engagement problem, a well-nurtured list with strong attendance should carry through to a much higher open rate.

Which of these four do you actually track right now?

Save this so you have the full scorecard before your next workshop.

Most founders become 3 bad executives rolled into 1.

Watch: where CEO, COO and CFO ownership actually splits, and why not closing that gap is capping your revenue until you fix it.

From zero to just under a million, you're setting direction, running the operations, doing the finances, maybe even building the product, all in the same day. That works, until you add a team and grow past word of mouth. Then the ceiling is you still trying to run all three seats.

CEO owns the bet. Scaling past a million means hiring people stronger than you into the other seats. Most founders reach for a sales hire first. The stronger move is handing off whatever takes the biggest share of your time, the work that keeps you in the business instead of on it. That's typically operations.

COO owns the machine. Once operations are eating your time, that's the seat to hand off first. It rarely starts as a COO hire. The path usually runs assistant, then chief of staff, then COO, each step taking more of the machine off your plate.

CFO owns the numbers. Cash, runway, reinvestment, and what you pay yourself shouldn't run on your own math. This doesn't have to be an internal hire. Affordable outsourced firms exist that take the seat off your plate entirely, and do the job better than you ever could.

Once the machine and the numbers are off your desk, your job as CEO stays the same size it always was: vision, mission, ownership of the outcome, and a culture that chases solutions instead of problems.

The time test: where's your biggest opportunity right now? Being a stronger CEO and leaning into vision, mission, ownership and culture. Offloading operations because they're eating your time. Or bringing in a CFO to open up money you can't see.

Which one is costing you the most? CEO, COO or CFO. Comment the seat you're weakest at running right now and I'll tell you where to start unwinding it.
