Most med spas don’t have a lead problem.

They have a client journey problem 👀

From booking → consult → rebooking → retention… there are usually small gaps costing you major revenue every day.

This is exactly what I look at in client journey audits inside my coaching because growth doesn’t start with “more leads,” it starts with fixing what happens after the lead comes in.

If you couldn’t confidently answer all 5 questions in this carousel, that’s your bottleneck.

DM “CONSULT” if you want help identifying where your system is leaking revenue.

Can I tell you what keeps people stuck for years?

Something lands. A bill nobody saw coming, a slow month, taxes, somebody’s hours get cut. And you go into survival mode, which is the correct instinct and I’m not going to argue with it.

But watch what actually stops.

The ten minutes a week on your numbers. Asking for the rebook at the desk. The day-two follow-up. The thing you just started. The person you were going to call back.

Read that list again. Almost none of it costs money.

That’s the part nobody says out loud. The things that get dropped when money is tight usually aren’t the expensive things. They’re the small, unglamorous, free things that were quietly going to fix it. They get dropped because you’re scared and busy, and under pressure they feel optional.

And you tell yourself you’ll get back to it when things settle down.

They don’t settle down. There is always another bill, another slow stretch, another reason it isn’t the month. That’s not pessimism, that’s just what running a business is. The quiet month you’re waiting for is not coming.

To be clear, I’m not telling you to spend money you don’t have. Cut the software you never open. Renegotiate the lease. Pause what isn’t working. That’s good management and you should do it.

But cutting a cost and abandoning the fix are two different moves, and under pressure they feel identical.

Change the plan. Don’t put it down.

I’ve closed two businesses. Both times, in the months before it ended, I stopped doing the small unglamorous things. Not because I didn’t know better. Because I was scared and busy and they felt optional.

They were the only things that would have changed it.

Comment OPERATIONS and I’ll send you the four I’d start with.

I used to dread Sunday night more than Monday morning.

Monday you’re moving. Sunday you just sit there with it.

I’d have looked at the week three times by dinner. I knew exactly how many open hours were in it. And I’d do the thing where you tell yourself it’ll fill somebody will call, it’s always slow this time of year, last November was like this too.

It didn’t fill. It never filled. And I’d walk in Monday and be bright about it, because that’s the job.

I did that for years before I understood what I was actually feeling.

The dread isn’t irrational. It’s information. The schedule is soft and you can feel it. But whatever made it soft happened five or six weeks ago, and nothing you do tonight changes this week. That’s why sitting with it feels so bad you’re trying to solve something that’s already finished.

The night it changed for me was the night I opened last week instead of next week.

Counted how many patients walked out with the next appointment actually on the book. One number. Ten minutes.

It was so much worse than I thought.

And it was the first Sunday in a long time I went to bed with something to do instead of something to feel.

If you’re sitting in it right now, go pull that one number. Whatever it says, you’ll know something at nine o’clock that you didn’t know at dinner.

Tell me what yours comes out at. I’ll tell you if it’s worse than mine was.

I’m 36 today. 🤎

And according to society, I’m probably not where I’m supposed to be.

By 36, you’re supposed to be married, have kids, own a house with your partner, and have life all figured out.

But that’s not my story. And honestly, I’m okay with that.

Here’s what my story does look like.

I’ve closed two businesses. Not pivoted. Not restructured. Closed. I’ve experienced what it feels like to build something, give it everything, and still have to walk away.

Then I got back up and built again. Twice. And eventually exited one.

I have a beautiful new home, a new chapter, and a life I’ve built on my own.

Today, I get to spend my days inside other people’s practices, working through their numbers, fixing what’s broken, and helping business owners build something sustainable.

And that’s the part I really want people to understand.

I’m good at what I do because I’ve been the business owner sitting in her treatment room at 9 PM, staring at the numbers, trying to figure out how to make it all work.

I’ve been the one questioning herself, worrying about payroll, wondering if the business was ever going to give back what I was putting into it.

I’ve made the mistakes. I’ve lost money. I’ve had to start over.

And so much of what I teach today came from lessons I learned the hard way.

I don’t show up in other people’s businesses pretending to have all the answers. I show up knowing what it’s like to be in their shoes, and knowing there is usually a better way forward.

I may not have the life society tells me I should have at 36, but I have a life I’m incredibly proud of.

I’ve built businesses, rebuilt myself, created opportunities, and made a career out of helping others avoid some of the mistakes I had to learn from.

Maybe that’s what this next chapter is really about.

Not checking boxes. Not keeping up with anyone else’s timeline.

Just building a life and a legacy that actually mean something to me.

36, I’m ready for you. 🤎🥂 by @themedspajeanie_

Yesterday I showed you what your comp plan actually pays. Here’s the other half of that number.

Everyone knows a discount costs something. Almost nobody has worked out what.

Same syringe. $700. Costs you $320 in product. That leaves $380 of gross profit.

Take twenty percent off. Patient pays $560. Your product cost doesn’t move still $320. You’re left with $240.

You gave away twenty percent of the price and thirty-seven percent of the profit.

Now the part that matters.

To make the same money you made before the promotion, you don’t need twenty percent more patients. You need fifty-eight percent more. For every ten syringes you used to do, you now have to do almost sixteen. Same rooms, same staff, same hours in the day.

That’s why the special works for about nine days and the month still comes up short. You were never short on patients. You were short on margin, and you fixed it by cutting margin.

Four things before you run another promotion:

1. Run it on your real numbers. Price minus product, then the discounted version. Look at the gap.

2. Work out the volume you’d actually need and ask honestly whether your schedule can physically hold it.

3. If you need cash this month, sell something that doesn’t touch your price. A package, a membership, a prepaid series. Volume at full margin beats volume at half.

4. Decide the floor and give your team the number. Not “use your judgment.” A number.

Discounting isn’t a pricing decision. It’s a volume decision, and almost nobody runs the volume.

Comment VALUE and I’ll send you the calculator I use to run it.

I ran a comp plan I thought was generous. It was costing me almost double what I believed it was.

Here’s the arithmetic. Don’t take my word for it, run it on your own menu.

A syringe of filler. Patient pays $700. Product costs you $320. That leaves $380 of actual gross profit.

Twenty percent commission is $140.

$140 out of $380 is thirty-seven percent. You are not paying her a fifth of that service. You’re paying her more than a third of everything it actually made.

Now watch what happens when she discounts it.

She drops the same syringe to $550 to close the sale. Your product cost doesn’t move — still $320. Gross profit falls to $230. Her commission is now $110.

$110 out of $230 is forty-eight percent.

She gave away $150 of your money and her own pay went down by thirty dollars.

That is not a character problem. That is a comp plan doing exactly what you built it to do.

Four things to check this week:

1. Run that math on your three highest-volume services. Price minus product, then commission as a percent of what’s left.

2. Find out who can discount, and whether there’s a floor.

3. Check whether commission calculates before or after the discount. If it’s on the original price, it’s worse than what I just showed you.

4. Pull payroll as a percent of collected revenue last month. Including your own draw.

Nobody is stealing from you. You wrote the rules and your team is following them exactly.

Comment OPERATIONS and I’ll send you the four numbers I’d pull first.

Yesterday I said your GLP-1 patient is the most valuable person in your practice. Here’s the part that actually costs you.

She hits her goal. She tapers off. And then she’s just gone.

Nothing went wrong. The only reason she was ever on your schedule was the medication, and the medication ended. Eighteen months of monthly visits, and when the reason stopped, the relationship stopped with it.

That isn’t a program. That’s a lease you forgot to renew.

Five things to put in place before she gets there:

1. Know roughly when she’s done, from month two. Not when she’s close. If you can’t see the end coming, you can’t do anything about it.

2. Build the maintenance visit before she needs one. Labs, body composition, whatever yours is decide it while she’s still walking in every month.

3. Around month three she starts noticing her face. That’s not a sales conversation. That’s a conversation about something she’s already seeing in the mirror and already talking to somebody about.

4. Make one thing that outlives the medication. A membership she’s already on. A package with sessions left. Anything with a next appointment attached that isn’t a shot.

5. Pull everyone who finished a GLP-1 program with you in the last twelve months and count how many are still patients.

Number five will ruin your afternoon. Almost nobody has run it, and the first time they do, it’s single digits.

You didn’t lose her. You never gave her a reason to stay.

Comment GROWTH and I’ll tell you the first place I’d look in your schedule.

#medspaowner #medspagrowth #medspamarketing #medspabusiness #beautybusiness by @themedspajeanie_

The most valuable patient in your practice is on a GLP-1, and you’re running her like a weight loss line item.

I got this wrong too. It got added the way it gets added everywhere because everyone was adding it and then it just sat in its own lane. Separate intake, separate follow-up, separate everything.

Then I actually looked at the schedule.

She’s in your building every month. For a year, sometimes two. Her card is on file. She has already decided you’re the person she trusts with her body, which is the single hardest thing you will ever have to earn and she walks past your treatment rooms twelve times a year to get weighed.

Nowhere else on your menu is retention solved like that. You spend real money trying to get a tox patient back three times a year. This woman shows up twelve.

Five things I’d change tomorrow:

1. Stop running GLP-1 visits as a separate track. Same chart, same provider eyes on her as anybody else.

2. Put the check-in with a person, not a scale. Thirty seconds at a window teaches her this isn’t a relationship.

3. Know what’s happening to her face. Rapid loss changes it, she has noticed, and she is talking to somebody about it. It should be you.

4. Run your room hour math on it. A six-minute visit is either an excellent number per hour or a terrible one depending entirely on who runs it and how long the room is tied up. Most practices have never checked.

5. Ask her once, out loud, what else she’s been thinking about. Around month three, when she’s starting to see it.

That’s the whole post. She already trusts you. She’s already on your schedule. She’s already paying you every month.

You don’t need more patients. You need to stop walking past the one standing in your hallway twelve times a year.

Comment GROWTH and I’ll tell you the first place I’d look in your schedule.

Can we talk about the part of building a business nobody really prepares you for?

It’s not just making more money, getting more clients, or growing your team.

It’s becoming the person who can sustain everything she’s asking for.

Growth will expose you. Your habits, your boundaries, your leadership, and the things you’ve been avoiding because staying comfortable is easier.

I’ve had to learn this, too.

You can be successful and still have things to work on. You can be proud of what you’ve built and still know there’s another level waiting for you.

But you can’t keep asking for different results while holding on to the same habits.

You can’t say you want freedom while building a business that needs you involved in absolutely everything.

And you can’t keep measuring your progress against someone else’s timeline.

Some of your biggest growth will happen quietly, when nobody is watching or applauding.

Your business has to grow, but so do YOU.

Build something that supports your life, not something that requires you to sacrifice yourself to keep it alive.

And give yourself credit for how far you’ve come while you’re working toward what’s next. 🤍

Now tell me honestly, what’s the biggest thing you’ve had to work on as you’ve grown your business? by @themedspajeanie_

I walked into a practice this year that had three memberships.

Nobody at the front desk could explain the difference. Not vaguely at all. One girl pulled out a laminated sheet, read it to me, and then said “I think that one’s the better deal?”

If she can’t explain it, the patient standing in front of her can’t either. And a woman who doesn’t understand what she’s buying doesn’t buy it. She says she’ll look at it online. She doesn’t look at it online.

What I check on a membership, in this order:

1. What does a member get that a non-member can’t. If the only answer is “a discount,” you don’t have a membership. You have a subscription to paying you less, and you built it yourself.

2. What’s the monthly price and what does it cost you to deliver. Most practices have never run this. Some memberships are negative and have been for two years.

3. How many people are actually on it. Not how many signed up. How many are paying this month.

4. How does it end. No term, no cancellation process, and your front desk is improvising refunds in the hallway where you’ll never see it on a report.

5. Can one person say the whole thing out loud in under fifteen seconds.

Number five decides it. A membership isn’t a pricing structure, it’s a sentence one your team says forty times a week to someone who’s half listening and already holding her keys. If it takes a laminated sheet, it doesn’t exist.

Memberships were one of three things we fixed on that on-site day. That month they made nine thousand dollars more in profit.

Comment MONEY and I’ll ask you the one question that tells me whether yours is working.
